The end of the hero. The rise of us.

Technology has shattered the conditions that made heroes possible.

For centuries, we've organized power around a single assumption: that a few people at the top should think and decide for everyone else.

Look around.

Today, wealth is concentrated at levels not seen since the Gilded Age, democratic freedoms are in retreat worldwide, and the 90% of us who live inside these systems have almost no say in how they run.

That model — the Hero Model, where the few decide and the many defer — worked when change moved at the pace of human cognition. A leader could hold the whole picture, because the picture was small enough to hold.

That era is over. Technology has made the landscape too fast, too interconnected, too vast for any single mind to govern. Concentrated authority doesn't survive the distributed complexity of an AI era — it's the first thing complexity breaks.

The Hero Model asks: How can I be smarter, faster, more decisive than everyone else?

In an AI environment, that question is obsolete.

The 90% Code asks a different question: How do we build the capacity to think together, at the scale our challenges demand?

That's not idealism. It's the architectural blueprint for co-existing with machines instead of being replaced by them.

The 90% Code is the operating system for what comes after the hero.

What it builds: collective intelligence — groups thinking, deciding, and acting with a coherence no individual could reach alone — running on distributed ownership: an economy that shares the value people create, a democracy that moves decisions to those closest to the problems, and trust infrastructure for the machines now shaping our lives.

Book cover titled 'The 90% Code: Rewriting Power for the AI Era' by Sonali Sharma. The cover features silhouettes of people standing under a spotlight.

from EXTRACTION to REGENERATION,

from TECHNO-FEUDALISM to DISTRIBUTED ABUNDANCE,

from HERO to COLLECTIVE INTELLIGENCE.

Who is this for?

Silhouette of a person walking while holding a computer mouse, with a large tree growing on their head, and multiple smaller figures at the base of the tree. The image is a digital, stylized illustration with abstract elements.

Meet the Author

Black and white portrait of a woman with wavy hair, wearing a dark turtleneck, resting her head on her hand, smiling softly, with her hand and a ring visible in the foreground.

The central question of this moment is not what a single brilliant mind can do. It is what many minds can do together.

The 90% Code is an operating system for governing complexity without concentrating power.

“I’ve read (but will be digesting for a while!) the first chapter of The 90% Code and am excited for the ways Sonali, sharing this message, can help shape a future that is better for all of us - not as a “hero” but as a unique, brilliant human organizing the 90%.

Systems change, org design, ancient wisdom traditions… some of my favorite things all in one text. If you enjoy thinkers like Bayo Akomolafe, Frederic Laloux, Jon Kabat-Zinn, Amy Edmondson - add Sonali to your radar.”
